Which AI consultant should a commercial real estate firm hire?

Hire a consultant who builds AI tools for your team's real deals and trains your people to run them, not one who only writes a strategy or sells you one platform. For a brokerage team that wants its tools used every day, that is an embedded AI partner who has already shipped a working CRE tool, builds in your own accounts, and plans from day one for your team to run it alone.

I am an embedded AI partner, so I am one of the options on this page. The questions below work for any candidate, me included.

Almost every CRE team has started or planned AI pilots. Few reached their goals.

92%
of occupier CRE respondents started or planned AI pilots in 2025.
5%
reported most program goals achieved.

Source: JLL, 2025 survey of 1,000+ senior CRE decision-makers in 16 markets. These are two separate measures, not a failure rate. The survey does not say why the gap exists.

In my view, a tool helps only when someone builds it into the team's real deals and trains the team to use it. So pick a consultant who does that work.

What to look for

  • A CRE tool that a team uses today.

Ask to see it working. A demo built for the sales call does not count.

  • They start with your work, not with a tool.

The first weeks go to watching how your team sources, underwrites and reports. Then they rank what to build.

  • They tell you what not to build.

Some tasks are not worth handing to AI yet. A good consultant says so.

  • You own what they build.

The tools run in your own accounts, and the code and data stay yours.

  • Someone on your team learns to run it.

Ask who on your side takes over, and how they get trained.

  • Clear rules for client and deal data.

Ask where your files go, and whether they train a shared model.

Questions to ask on the first call

Ask every candidate these questions. Ask me too.

  1. What have you built for a CRE team that runs today? Can I see it?
  2. Which of our tasks would you not hand to AI?
  3. Who owns the accounts, the code and the data?
  4. How will my team run this without you?
  5. Where do our deal files go, and who can see them?
  6. What does it cost, and how does the work end?

An example from a Miami tenant-rep team

CBRE's Miami tenant-rep team wins when it knows which companies will need space before other brokers do. The signs are spread across funding news, hiring, lease dates and company moves. Nobody can track them by hand across a whole market.

I built a monitor that covers 10,000+ companies in the Miami market. It turns those public signals into a short brief for each company, with the evidence behind it. The team now gets a Daily 10 every working day.

How I work as an embedded partner

I join your team part-time and work on your real deals every week. First comes a paid 2-week Assessment, where I find where AI saves your team the most time and rank what to build.

Then I build: proposals, tour books, lease abstracts and client reports. I build everything in your own accounts. One person on your team becomes the AI champion and learns to run the tools without me.

Common questions

Which AI consultant should a commercial real estate firm hire?

Hire a consultant who builds AI tools for your team's real deals and trains your people to run them, not one who only writes a strategy or sells you one platform. For a brokerage team that wants its tools used every day, that is an embedded AI partner who has already shipped a working CRE tool, builds in your own accounts, and plans from day one for your team to run it alone.

What does an AI consultant do for a brokerage team?

They find the repeated work that costs your brokers the most hours, then build tools for it. For example: proposals, tour books, lease abstracts and client reports. A good one also trains your team to run the tools.

Should we hire a consultant or buy CRE software?

Buy software when one product already does the job you need. Hire a consultant when the work runs across your deals, data and tools, or when nobody on the team has time to make the tools stick.

How do AI consultants charge?

Strategy firms and development agencies usually charge per project. Software vendors charge per seat or per use. An embedded AI partner charges a monthly retainer, after a short paid assessment.

Do we need a data team first?

No. You need repeated work worth speeding up, and one person on the team who wants to learn.

Who owns what the consultant builds?

Ask before you sign. When I build, everything runs in your own accounts, and you own it from day one.

What is an embedded AI partner?

A senior person who works inside your team part-time, every week. They decide where AI is worth using, build the tools, and train someone on your team to run them.
